Owner-side project governance advisor

Morten Korsaa is a Danish owner-side project governance advisor specializing in complex IT, AI and product-development projects.

He advises executive sponsors, project owners and senior leaders who are accountable for complex projects where ordinary reporting, steering groups and project management routines do not provide enough real control.

His work helps sponsors establish or regain control by improving governance fit, risk visibility, decision structures, expectation quality and sponsor-level progress insight.

I provide independent advisory support on the sponsor’s side of complex projects.

Typical assignments include:

  • Governance reviews of complex IT, AI and product-development projects

  • Governance X-ray reviews

  • Sponsor control setup

  • Project recovery advisory

  • Independent review of decision structures, risk visibility and progress insight

  • Advisory support to steering groups and executive sponsors

  • Early warning analysis when projects show signs of delay, budget pressure or unclear progress

The purpose is not to add more reporting.

The purpose is to help the sponsor see the right signals, ask better questions, make earlier decisions and govern the project in a way that matches the real complexity of the challenge.

What owner-side governance advisory means

Owner-side governance advisory is independent advisory support for the accountable sponsor or project owner.

It focuses on whether the governance structure gives real control over complexity, risks, decisions, progress and stakeholder expectations — from the owner’s side of the table.

The role is comparable to a client advisor in construction, but applied to complex IT, AI, product-development and transformation projects.

What I am not

I am not normally engaged as:

  • project manager

  • programme director

  • delivery supplier

  • technical architect

  • legal advisor

  • financial advisor

  • replacement for the sponsor’s decision responsibility

My role is to strengthen the sponsor’s ability to govern — not to take over the project.

Core concepts

Sponsor control

Sponsor control is not control over every project detail.

It is the sponsor’s ability to see the right signals, make the right decisions and act early enough to protect the intended project value.

Governance fit

Governance fit means that the project’s decision structures, progress insight, risk handling and stakeholder access match the real complexity of the challenge.

Decision latency

Decision latency is the delay between when a project needs a decision and when the organization is actually able to make it.

Expectation quality

Expectation quality is the degree to which stakeholder expectations, needs, requirements, risks, quality goals and validation are aligned well enough to support real progress and effective governance.

Risk visibility

Risk visibility is the sponsor’s ability to see the risk patterns that matter early enough to act.

Professional background

My advisory work is based on 35+ years of experience in IT, product development, project governance and organizational improvement.

Relevant background includes:

  • Hundreds of project and organizational analyses across industries

  • Advisory work with senior leaders, project organizations and development environments

  • Experience from financial IT, global product development and software process improvement

  • Work with governance, maturity, risk, quality and project performance

  • Published work on software process improvement, sourcing capability, agile maturity and project-related organizational capability

  • Researcher in two publicly funded research programs "ImprovAbility" and "SourceIT"

  • Development of earlier advisory concepts such as Expectations Engineering and Project Risk Radar

  • Experience from both large corporate environments and specialist advisory work

My current sponsor-level governance advisory builds on earlier concepts I developed or contributed to, including Expectations Engineering and Project Risk Radar.

Expectations Engineering focused on the quality of what enters the project: stakeholder expectations, needs, requirements, risks, quality goals and validation.

Project Risk Radar focused on early project-initiation risks that later drive cost overrun, delay, weak flow and loss of control.

Today, these perspectives are used as part of my work with sponsor-level governance, risk visibility, decision structures and progress insight.
